CHALLENGE

Building a complete storage system supporting all logistics processes including: purchases, assembling, processing orders from individual clients, stock replenishment of distributional network, invoicing, settlement of stocking-up, refunds servicing, etc. The goal of the project was to fully automate integration with systems such as, among others, billing system, servicing transmission of TV signals, courier systems, FK system, and other service systems. The system should store and support the full history of any device which is being presented and sold to the client (including decoders, cards, LTE routers, CAM modules and many others) from the moment of selling it by the producer till the moment of actual sale or liquidation.

SOLLUTION

Creating the system was a great challenge since its implementation required changes in many existing systems of the client and also because simultaneously there was an implementation of new FK system. The system had to be designed in such a way that it would be able to support several dozen million stock levels and an excessive external and proprietary storage network across the country. While in case of the excessive volumes the system had to be able to work steadily and efficiently because a proper stock replenishment of distribution network has a direct impact on sales. It is especially visible in the periods when, due to seasonality, sales has the highest rate or when a completely new product is being launched with discounts in media. In such cases it is indispensable to provide adequate stock in distribution network.

The system has been implemented thanks to the work of the team of 15 people in Decerto. The members of the team were responsible for analysis, designing from the ground up as well as building and implementing the system. The challenge was that at the same time there were two projects: implementing FK system and service management system. Above all, implementing the system was linked with many other changes in core systems of the client and as it is usually with such immense systems reorganizing internal processes and excluding many independent applications, replaced with a newly implemented solution.

The project was divided into 2 stages:

  • Stage I: providing 1.0 version including key logistics processes
  • Stage II: providing 1.1 version supplementing with other key logistics processes

The whole implementation process (both stages) of all the systems took not more time than 20 months. There were almost 200 employees involved in the project from all the vendors of those 3 implemented systems as well as IT of the client and business representatives of the client (logistics, FK department, sales, service and other).

Success

Within only 20 months there was build a complete logistics and stock system being automatically integrated with many other systems of the client, supporting all logistics processes including:

  • PURCHASING,
  • STOCK,
  • ASSEMBLING AND PROCESSING ORDERS FOR INDIVIDUAL CLIENTS,
  • STOCK REPLENISHMENT OF DISTRIBUTIONAL NETWORK,
  • INVOICING,
  • SETTLEMNT OF STOCKING-UP,
  • REFUNDS HANDLING.

The system started working in May 2010 and is being constantly developed since then and managed by Decerto. Throughout this time it did not have any serious system failure, the scale of its usage increased constantly together with introducing new products in the offer of Cyfrowy Polsat and the number of processed transactions is up to almost exorbitant value.

A special attention is needed for mentioning a separate module of a system responsible for stocking up which enables to shut down all the physical inventory (lists of many thousands storage places across the country within less than 48 hours (shift work of 24 hours) with an option to partially put logistics processes into operation (mostly sales and stock replenishment) on physical stock inventory. Basing on physical inventory the system supports resources assessment, automatically generates adequate notes and is being accounted in FK system.

The key aspect in this project is accessing an extreme optimization level of logistics processes, in which employees use almost only a barcode scanner and the systems leads on which device to choose from and in what order should they be scanned. It also monitors accuracy and presents the operator the actual statistics. Such a maximization of work effectiveness and automation of integration with an excessive number of systems was possible thanks to creating a solution from the bottom up and adjusting the system to the practices used in the company and not the reverse (as it often is in case of implementing ‘out of the box’ solutions). The approach described above with such an excessive scale of the client’s operations without any doubt turn out to be profitable.
